How to Reduce PDF File Size for Email (Under 25 MB)
Gmail caps attachments at 25 MB and Outlook at 20 MB. Here is why your PDF is huge, which compression level to pick, and what to do when compression alone is not enough.
You attach the PDF, you press send, and the message bounces back: attachment too large. It is one of the most reliably annoying moments in office life, and it usually happens at the worst possible time.
Here is what is actually making the file big, and the fastest route to getting it sent.
Know your limit

Two things worth knowing. First, the limit applies to the encoded message, which is roughly 33 per cent larger than your raw file — so a 24 MB attachment can fail a 25 MB limit. Aim comfortably under. Second, the recipient’s limit matters as much as yours. Your 25 MB Gmail attachment will bounce off their 10 MB corporate server.
Why your PDF is so large
Text is tiny. A hundred pages of pure text is well under a megabyte. The weight is almost always one of these:
- Scanned pages. Every page is a full-resolution photograph. A 20-page scan at 600 DPI can easily reach 80 MB.
- Phone photos placed in a document. A modern phone photo is 4 to 8 MB before it even goes into the PDF.
- Exported design files. InDesign and Illustrator exports often embed print-resolution images and full font sets.
- Embedded fonts. A few megabytes when many font families are included.
Notice the pattern: it is almost always images. Which means compression works, and works dramatically.
The fastest fix
Open Compress PDF, drop the file in, choose a level, download. It takes about ten seconds and the file never leaves your computer.
Which level to choose:
- Light — modest saving, best quality. Use for anything that will be printed or where fine detail matters.
- Balanced — the right answer for almost every email. Scanned documents typically drop 70 to 85 per cent and remain perfectly readable on screen.
- Strong — biggest saving. Use when you need to squeeze under a tight portal limit and legibility is all that matters.

The trade-off, stated honestly
Compression rebuilds each page as an image at lower quality. That is exactly why the saving is so large — and it means the text is no longer selectable or searchable in the compressed copy.
For emailing a report, a signed form or an invoice, that is irrelevant. If the recipient needs to search the document or copy text out of it, send the original and use one of the alternatives below instead.
Always keep your original. Compress a copy.
When compression is not enough
Send only the pages they need. Often the most effective fix of all. If page 14 is what matters, split out page 14 and send a file a fraction of the size. Nobody wants your whole 200-page appendix.
Split into parts. A 60 MB manual becomes three 20 MB emails. Inelegant, but it works when a portal refuses anything larger.
Use a link instead. Google Drive, OneDrive and Dropbox all handle large files well, and Gmail will offer this automatically. Check first that your recipient can access external links — many corporate networks block them.
Rescan at a sensible resolution. If you control the scanner, 200 to 300 DPI is plenty for a document. 600 DPI quadruples the data for no readable benefit on anything that is not a photograph.
Stopping the problem at the source
If you regularly create oversized PDFs, a few habits help:
- Scan documents at 200–300 DPI, and in greyscale rather than colour when there is no colour to capture
- Compress photos before placing them in a document, rather than after
- Export as “smallest file size” or “web” quality when your software offers the choice
- When photographing documents on a phone, use Image to PDF — it produces a far leaner file than most scanner apps
A note on sensitive documents
Contracts, bank statements, medical records and identity documents are exactly the files people compress most often — and exactly the files you should not be uploading to an unknown server.
